How do you calculate the ROI of an AI agent?

Measure three things before the build: time per unit of work, error and rework cost, and throughput ceiling. After launch, compare those same numbers. Most mid-market agents pay back within two to four months on time savings alone. The harder return to measure, and often the larger one, is work that was not getting done at all.
